Shipping a replacement before the return arrives

Sending a replacement before receiving the original can reduce downtime for a customer, but it changes the business's risk.

An early replacement needs two linked records: the open return for the original and a separate replacement order. Shopify exchange items follow a receive, inspect, process and fulfil sequence, so the standard exchange flow does not dispatch before the original arrives. When an advance is justified, send the replacement through a separate order and track both parcels against the same case.

Decide when an advance is justified

Approve early dispatch only when the customer’s urgency and the original item’s condition justify the exposure, the customer’s history supports it, and the replacement’s value is within a limit set by your business. Define these eligibility rules before a request arrives rather than treating every return as an advance.

In Shopify, a return can be created only for fulfilled items that have not been refunded. A return can include return-shipping information, such as instructions or a label, and exchange items, but Shopify does not reserve exchange-item inventory until you process the return.

To dispatch before the original arrives, create a separate replacement order rather than relying on Shopify’s exchange-item fulfilment. Link that order to the return case in your records, confirm the exact replacement is available, and reserve it before promising dispatch. Fulfil the separate order through your usual order process.

Before dispatch, agree a return deadline and explain what happens if the original does not arrive. Provide return instructions or a label, agree any temporary charge or other safeguard under your store’s terms, and record the customer’s agreement with the return and replacement details.

For a faulty product, the ACCC says a business has the right to assess it before providing a remedy, but cannot take away a consumer’s rights to a refund or replacement. An advance-exchange policy must not remove those rights.

Shopify Plus merchants can activate the exchanges feature using the feature test drive, but the documented flow still requires receipt and inspection before processing the return and releasing exchange items. Shopify’s option to release fulfilment while awaiting payment is available after processing; it is not a way to dispatch before the original arrives.

Track both parcels

Keep the original return and separate replacement order in one case record. Record each parcel’s tracking information, the replacement dispatch date, the agreed return deadline and the staff member responsible for follow-up.

Check the return tracking against the deadline or set an alert. If the original has not arrived, follow the outcome already agreed with the customer; in Shopify, you can remove items that never arrived from a return or cancel the return.

When the original arrives, inspect it before processing the return. Shopify lets you process returns partially or all at once, so process only the items received and ready for handling.

If the replacement is also lost, use both parcel histories to investigate within the same case. Limit advance dispatch to products and situations your operations team can handle consistently.
